Operational Cost Reduction Tips by Warren Rogers

With the lingering pandemic, rising labor, delivery, fuel supply, credit card, and operational costs impacting fuel marketers and wholesalers today, cost-reduction is paramount until some form of normalization returns, if ever. The business environment has changed dramatically since the onset of the pandemic and operators who embrace technology and cost-reduction will more-likely achieve some sort of profit stabilization than those resistant to change.

Fortunately, there are many ways to lower your operational costs with the correct technology in place. Store automatic tank gauges (ATGs) and dispenser controllers can supply a wealth of information. This data can be safely-attained and curated to provide the insights needed to remove labor, maintenance, and repair costs from the business.

Many operators still rely on manual processes to manage their compliance, supply, auditing, and maintenance needs. These areas are only exacerbated by staff turnover, work overload, and reliance on manual-reporting processes. Below are just a few areas that can be better-managed with the right amount of attention.

Compliance Reporting

Without a proper system in place, the collection of 30-day compliance records from store ATG’s can be a paperwork nightmare for compliance personnel. In older locations where ATG-based testing (CSLD, SCALD, PLLD) is not possible, then more manual effort has to be made through 3rd party suppliers of leak detection (SIR). We know that ATGs normally store up to 12 months of records, but obtaining those results via fax or other means, can require quite a bit of manual effort. The events of the past year been challenging and have placed unexpected demands on retail petroleum operators and their maintenance divisions. There have been widespread outages due to the freeze in Texas, the Colonial Pipeline shutdown, and the general shortage of transport drivers. Additionally, there is a shortage of skilled maintenance technicians that can respond to outages or to emergent equipment problems.  Further, supply chain issues have affected the supply of replacement parts.

Because of these realities, maintenance can no longer be conducted in an ad hoc manner. The key to a structured and efficient maintenance program is the collection of forecourt data from pump controllers and automatic tank gauges and the curation of this data to eliminate noise.

Clearly there is a need to make field maintenance activities more efficient. Optimization is needed to reduce service costs, enhance the customer experience, and maximize fuel sales. The broader challenge is to use forecourt data to get insights across the enterprise. With such granular data the fuel retailer will be able to adapt quickly to new challenges, identify and track emerging trends, and to know what processes are functioning properly and to be alerted when they are not.

How is maintenance done in the absence of forecourt data?

Typically, these maintenance activities are either routine or impromptu. Routine maintenance is scheduled according to a calendar regardless of need. We often see the convenience and travel center industry moving toward larger stores and forecourts, adding additional lanes and dispensers to new and existing builds, especially for peak sales periods. For those well-capitalized companies, this is a great initiative. Unfortunately, for smaller regional operators, the cost of forecourt upgrades can be daunting.

However, running FASTER and more-efficient forecourts and, for that matter, FASTER compliance, supply, and maintenance teams, is easily achievable for fuel operators, large or small.

Here are just a few ways to improve your forecourt without major capital investment:

Improve your dispenser fuel flow to the optimum range. The target goal should 10 gallons per minute for gasoline-based grades and 35-45 gallons per minute for truck diesel-based grades. Underperforming dispensers can drastically reduce your gallon throughput from 25 to 50%, slowing down your lanes and causing backups during peak demand. Innovative software is readily available to help track your transactions and flow rates and make recommendations regarding dispensing positions that are under-performing. Providers may also offer troubleshooting support to help maintenance teams diagnose the true cause of the slowdowns versus trial and error. Downtime in the Forecourt can be more costly than you imagine

The Business Dictionary describes the downtime definition as: “Period during which an equipment or machine is not functional or cannot work. It may be due to technical failure, machine adjustment, maintenance, or non-availability of inputs such as materials, labor, power.”

When it comes to the forecourt, there are many ways that downtime can negatively impact your sales, profits, and most-importantly, customer satisfaction. As we all know, paying $2.50-$3.00 a gallon for fuel is not a favorite past-time for most. And, having an additional poor experience while purchasing fuel can be detrimental to your brand. While some customers who encounter a down lane may try to look for an open fueling lane, a high percentage may drive down the road to your competition…..and never return.

Some examples of common failures that lead to downtime include:
